The model has three layers:
- Labor cost per ticket= annual agent salary ÷ 12 ÷ (tickets per agent per month). For a $45,000/year agent handling 800 tickets/month, that's $4.69 per ticket.
- Deflection savings = tickets deflected × labor cost per ticket. With 4,000 tickets/month at 35% deflection, that saves 1,400 tickets × $4.69 = $6,560/month or ~$78,800/year at steady state.
- Net savings = labor savings − chatbot platform cost − amortized setup. Subtract the platform monthly cost (e.g. $150/month for Botpress Plus or $59/month for Tidio Growth) and the one-time setup investment.
The calculator also models linear ramp-up— your deflection rate doesn't hit 35% on day one. We assume linear climb from 0 to your target rate over the ramp-up months you specify (default 3 months). This produces more realistic year-1 savings than the «full deflection from month 1» fantasy.

Common ROI mistakes
1. Treating deflection as 100% labor savings
A deflected ticket doesn't mean an agent is laid off — it means their bandwidth is freed for other work. The ROI calculation only works if you redeploy that bandwidth into revenue-generating activity (sales, retention, expansion) or absorb organic growth without adding headcount. If you simply have idle agents, the «savings» are illusory.
2. Forgetting the ramp-up period
Most ROI calculators assume full deflection from day 1. The reality: 0% in month 1, climbing over 2-6 months as you train the bot, expand the knowledge base, refine intent recognition. 3. Underestimating platform + setup cost

4. No sensitivity analysis
